AI implementation · Governance · Adoption

Your solution is already half done.

We set up AI solutions that save you time and money, and actually get used. Whatever you're trying to solve, we start from what already works, so you're not paying to build it from scratch.

Founder-crafted systems used by 97+ institutions worldwide.

The method. Your problem meets work that already works. Where they overlap, we build it, source it, or compose it.
The practice

The overlap is where it works.

VennFrame is an AI implementation practice that helps people and organizations save time and money with AI they can actually trust.

Every engagement starts the same way, with two circles. One is your problem, the thing in front of you that AI might help with. The other is proven work, the tools and approaches that already do the job somewhere. The fix sits in the overlap.

We don't start from a blank page, because for most problems the hard part is already half done.

Finding the overlap tells us which of three moves to make. When proven work fits your problem closely, we build it for you. When most of it exists already, we source it and fit it to how you run. When the answer is a few proven pieces working together, we compose them. Build, source, or compose. Your problem decides, not us.

Most AI fails at adoption, not the tech. We run the rollout and stay until your team uses it and a number moves.
The track record

Every number below was confirmed against the client's own records. Yours would be, too.

$1.51M

36.8%

conversion lift against a four year baseline

600+

annual communications assets under AI editorial governance

All three figures are from one engagement, designed and deployed by Vince Ricco, measured against the client's own baseline.

Founder

Vince Ricco

Vince Ricco

Vince builds AI systems at the intersection of communications, governance, and institutional trust. He has run organizations through crises, built communications infrastructure inside major institutions, and designed AI systems for settings where a failed rollout is not a learning opportunity. The AI products he's designed have served more than 97 institutions worldwide. A 2025 AI implementation he architected produced $1.51M in confirmed incremental revenue and a 36.8% lift against a four year baseline. He ran Challenger School, a Silicon Valley PreK to 8 serving tech families, through COVID. He launched digital learning during the shutdown and grew enrollment 7% while comparable schools declined.

Before any of that, he spent years as a cruise director on Holland America, responsible for the full guest experience across dozens of countries and thousands of people, with ports that changed every 48 hours, earning the highest guest satisfaction scores in the fleet. That's where he learned the rule he still builds by: if the system doesn't serve the people using it, it doesn't work.

He's direct. He gets in the room. He'll teach your team before he leaves, and stays long enough to know it worked. He's not catching up to this field. He learned its hard lessons early.

Cross-sector work

Systems we've built.

A sample of what we've built, across sectors and countries. We build with a small bench of specialists we've vetted and worked with before, based in Silicon Valley, Berlin, and Singapore. The method stays the same each time. The constraints are what change.

Health intelligence

Fortress

Synthesizes nutrition, movement, sleep, and behavioral data from wearables into clinician reviewable summaries. Co-designed with mental health and nutrition professionals.

Editorial governance

Maroon Quill

Standardizes voice across distributed teams and high volume communications. Every asset checked against a defined voice before it ships.

Multilingual adaptation

POPVoice

Helps marketers speak naturally across cultures, adapting message meaning and tone for each market instead of translating word for word.

How we work

Diagnose before we build.

DiagnoseBaselineImplementMeasureSteward
Stage 01

Diagnose

Three weeks. We look at how your team actually works, write down the two or three numbers that matter before anything gets built, map your risks and rules, and hand you a step by step plan with costs. Not a deck.

Scope and investment are set in the first conversation.

Stage 02

Build, source, or compose

Scoped from your diagnostic. Sometimes we build a system for you. Sometimes we source one that already exists and fit it to your setup. Sometimes we compose a few proven pieces into one. The diagnostic decides which. Documented as we go, trained before we leave.

Scope and investment are set in the first conversation.

Stage 03

Steward

Monthly structure for clients we've built with: two strategy calls, governance monitoring, a quarterly roadmap. Bounded and written down. Offered after a build, never before.

Scope and investment are set in the first conversation.

We capture a baseline of the two or three numbers the engagement exists to move before work starts, and report against it at 30, 60, and 90 days, in one page, in plain numbers. If a number didn't move, the report says so and says why. At day 90 you decide: scale it, keep it steady, or stop.

Some of what we build checks itself. When a system can't confirm an answer against a source you approved, it sends that answer to a person instead of sending it out. Engineers call this failing closed. We call it not guessing. It's how we build wherever a wrong answer has a cost.

Start with a diagnostic

Answers

Plain answers.

We implement AI for organizations where a wrong answer is expensive. We find where your problem overlaps proven work, then build, source, or compose the fix, and we stay through adoption. We diagnose first, implement second, and measure everything.

The next step

If you're serious about implementation, we should talk.

The button books thirty minutes. It's a real conversation about your situation, not a pitch. You'll leave with at least one thing you can do this month, whether or not we ever work together.
